A national HealthTech provider was shifting to a digital-first model, but delivery was slowing faster than the organisation could react. Legacy systems made every change feel risky, releases were unpredictable, and the engineering team was stuck in a cycle of firefighting and fatigue.
They didn’t just need new technology - they needed delivery to become stable, predictable, and safe again.
The Challenge
- Tightly coupled legacy systems where small changes caused big, unpredictable side effects
- Daily hotfixes and manual releases that drained time and confidence
- Inconsistent quality and ways of working after vendor churn and rapid growth
- Delivery slipping from weeks to months with no dependable cadence

Improved Flow & Safety
- Broke large, risky changes into smaller, safer steps
- Decoupled legacy parts so teams could deliver without constant side effects
- Introduced fast, reliable CI/CD paths to move from manual to on-demand releases
- Created a simpler, clearer system shape that supported predictable delivery
Shortened Feedback Loops
- Moved teams from slow, manual regression to fast automated checks
- Introduced feature flags and safe-launch techniques to control risk
- Set clear feedback targets to keep cycle time short and changes small
- Helped teams adopt releasable-by-default habits and trunk-based workflows
Embedded Leadership
- Worked as a hands-on Staff Engineer to unblock delivery and reduce stress
- Paired, reviewed, and coached to build capability and shared ownership
- Aligned engineering, product, and delivery on scope, risk, and flow
- Helped reshape teams around domains to cut coordination load
What Changed
